BFCM Preparation 2026: The Earlier You Start Loyalty, the Stronger Your November

BFCM preparation is the work you do before November to make peak-season revenue cheaper to win, and the loyalty half of that work has a lead time of roughly three months. One in five Black Friday orders in Gameball's network last year came from a customer who had already redeemed a reward, months before the sale started. The other four in five were fought for with a discount. One of those groups protected margin. The other one spent it.

This report is built on Gameball's own network data from Black Friday 2025: $1 billion in order value processed across 75+ countries, 5.8 billion loyalty points earned in a single November, and 961 million reward transactions. First-party data, not a borrowed benchmark. What it shows is uncomfortable if you are reading this in September, because the actions that decide your November revenue are already due.

What does BFCM preparation actually mean?

BFCM preparation is two separate workstreams that most retailers treat as one. The first is the offer: discounts, merchandising, site performance, paid budgets, fulfilment capacity. That genuinely is a November problem, and it is where almost all peak-season advice lives. The second is the customer base you sell the offer to, and that is a September problem, because a customer base cannot be assembled in the four weeks before a sale.

Everything below is about the second workstream. For the tactical side of the first, our companion guide, The Ultimate Black Friday Checklist: A Complete Guide for E-commerce [2026], covers the operational checks in the order they need to happen.

Why Black Friday is not a November problem

Black Friday is decided before November because the customers who convert profitably during it were acquired, enrolled and rewarded earlier in the year. A discount can move a stranger. It cannot manufacture a relationship, and the difference between those two things is the entire margin story of peak season.

Consider what actually happens on November 27. Two shoppers land on the same product page at the same price. One is a member of your loyalty program who has 4,000 points sitting in a wallet, redeemed a reward in July, and came back because the points are worth something to her. The other arrived from a paid ad, compared your price against three competitors, and will buy from whoever discounts hardest. You will win both orders. You will keep the margin on one of them.

The first shopper is not a lucky accident. She is the output of a four-step process that started months earlier, and each of those steps has a real time cost.

What has to happen before a loyalty program can move BFCM numbers

Four things have to happen in sequence, and none of them can be compressed to zero. This is the mechanical case, and it is why "we will get to loyalty in November" is not a plan.

THE LOYALTY RUNWAY

Four steps, counted backwards from November 27

  1. 1

    Integrate and configure

Engineering time to connect the platform, map your catalogue and set earning rules. Longer if it queues behind peak-season website work.

    2 to 6 weeks
  2. 2

    Enrol members

Normal traffic converting into a member base large enough to be worth marketing to. You cannot buy your way past this in a week.

    4 to 6 weeks
  3. 3

    Let them earn

Points only change behaviour once a member has accumulated enough to feel ownership, which takes a few real purchase cycles.

    2 to 3 purchase cycles
  4. 4

    Get them redeeming

The first redemption is the moment a member becomes a repeat buyer. Redemption before November is what creates the November repeat buyer.

    The whole point

Add the minimums and the runway is already about 11 weeks. There are roughly 11 weeks between mid-September and Black Friday.

Gameball publishes a four to six week go-live window for a full implementation, with ready-made SDKs and APIs shortening the engineering side. A plug-in install on Shopify or Salla starts earning sooner. Either way, step one is only the first of four, and the three that follow run on customer time rather than project time. You cannot sprint through a purchase cycle.

This is also why enrolment mechanics matter more in September than in November. If you are starting now, the fastest lever is getting existing traffic to join, which we cover in 10 ways to drive instant rewards program activation, and then giving members something worth accumulating toward through a well-structured points reward system.

What Gameball's Black Friday 2025 network data shows

Gameball's network processed $1 billion in order value during Black Friday 2025, an 11.4x increase on the previous year, across millions of customers in 75+ countries. The detail underneath that headline is what makes the timing argument concrete.

GAMEBALL NETWORK · BLACK FRIDAY 2025
20% of November orders came from customers who had already redeemed a reward
$1B order value processed, 11.4x vs 2024
+74% loyalty sign-ups vs the previous November
5.8B loyalty points earned during November, 5.8x vs 2024
70% of peak-season sales happened on mobile
1.5M orders on November 30 alone, the network's biggest day
961M reward transactions processed, 10.3x vs 2024

Read those numbers in sequence and they describe a build, not a spike. Sign-ups rose 74% against the previous November and 45% against October, which means retailers were still enrolling members during the sale itself. Points earned multiplied 5.8x. Reward transactions hit 961 million, a 10.3x increase on the 93.1 million processed the year before, served across 1.06 billion requests with zero downtime.

Volume was 5x a normal month, and the single biggest day in the network was Sunday, November 30, with 1.5 million orders in 24 hours, 6.3x the same day a year earlier. That is worth sitting with, because it quietly breaks the assumption the whole season is named after. Black Friday is not the Friday. It is a four-day window in which the biggest day may not be the one on your campaign brief.

One more note on the 70% mobile figure, because it has a timing consequence too. A loyalty experience that only works properly on desktop is a loyalty experience that misses seven in ten peak-season sessions, and fixing that in November is not realistic. Our round-up of mobile loyalty gamification examples shows what the mobile-first version looks like when it is built on purpose.

Why 20% of November orders is the number that matters

Twenty percent of November orders came from customers who had redeemed a reward earlier in the year, which means a fifth of peak-season revenue arrived without needing a steep discount to convert it. That is the whole argument in a single figure, and it is worth being precise about why.

A discounted order and a loyalty-driven order can look identical in a revenue report. They are not identical in a contribution report. The discounted order gives away margin at the moment of sale, to a customer who has demonstrated that price is what moves them, which makes the next order more expensive to win rather than less. The loyalty-driven order was paid for earlier, in points issued against purchases that already happened, to a customer who has now redeemed twice and is measurably more likely to come back in January.

The economics behind that are not new. Harvard Business Review, citing Bain's Frederick Reichheld, puts acquisition at five to 25 times more expensive than retention, with a 5% lift in retention rates increasing profits by 25% to 95%. Peak season is the moment those multiples are largest, because acquisition costs are at their annual peak exactly when everyone is bidding for the same attention. If you want the full version of that comparison, we break it down in customer acquisition versus retention.

The practical version: every member you enrol and get to a first redemption before November is a customer you do not have to buy twice. That is why increasing customer lifetime value without offering more discounts is a September project rather than a Q1 resolution.

Which customers show up, by category

Category-level data from the same network shows that peak season attracts two very different kinds of shopper, and only one of them is worth building a plan around.

CategoryOrder volume vs OctoberAverage order valueWhat it tells you
Cosmetics and beauty+81.66%+10.73%, to $96.99Balanced growth. More orders and bigger baskets, the signature of an engaged repeat base.
Home and electronics+450%-44.73%, to $77.42Deal-driven. Volume arrives, value collapses. Deal hunters show up, then vanish.
Sports and fitness+14.69%$232.86, the highest in the networkConsidered purchases. Fewer orders, far more value per order.
Pets and pet supplies+98.65%Replenishment-ledHabitual buying, which loyalty compounds well.
Toys, games and entertainment+80.97%Gift-ledSeasonal spike with a real chance of a January return if enrolled.

Electronics is the cautionary example, not the aspirational one. A 450% jump in orders against a 44.73% drop in average order value is a category buying the discount rather than the brand, and a retailer who reads that chart as a win in December usually reads the January churn report as a mystery. If that is your category, the counterweight is building recognisable value outside the deal, which is what a consumer electronics loyalty program is actually for.

At the other end, premium and luxury retailers face the opposite problem: discounting cheapens the brand, so the only acceptable way to lift peak-season revenue is without a markdown. Points, tiers and member-only access do that job without touching the price list, and the approach is covered in our guide to building a luxury loyalty program that works. For Shopify brands whose model depends on order two and order three, the same logic applies with more urgency, because a first order bought at 40% off has to be followed by a second one at full price for the cohort to be worth anything.

What the outside data says about starting early

This is not only a Gameball observation. Independent data on the 2025 season points the same direction, which matters because it means the behaviour is in the market, not just in one network.

  • Peak season is now a planning season. Three-quarters of consumers start planning before mid-November, and 29% begin as early as September, according to impact.com's 2025 Cyber Week consumer research. Your customers are already in the window you are still scheduling.
  • October is no longer a warm-up. Deloitte's holiday survey, cited in Queue-it's Black Friday statistics round-up, found 38% of consumers planned to shop during October promotional events in 2024, up from 24% in 2023, rising to 40% for 2025.
  • The weekend keeps stretching. US shoppers spent $44.2 billion online across the 2025 Cyber Five, up 7.7% year on year, according to Adobe Analytics data reported by Digital Commerce 360, with Adobe noting that persistent deals throughout Cyber Week pushed consumers to shop earlier.
  • Retention is still the cheaper side of the ledger. Five to 25 times cheaper than acquisition, per Bain's research via Harvard Business Review, and never more so than in the most expensive media month of the year.

Put together: demand is arriving earlier every year, discounts are getting deeper every year, and the only variable a retailer fully controls is how many of those early shoppers already have a reason to come back.

How to count backwards from November 27

Black Friday 2026 falls on November 27, with the BFCM weekend running through Cyber Monday on November 30. Counting backwards from that date is the fastest way to find out whether your plan is real.

By the end ofWhat needs to be trueWhy this deadline
SeptemberProgram live, earning rules configured, enrolment prompts on the highest-traffic pagesIntegration plus configuration eats two to six weeks, and engineering queues get worse from October onward
OctoberA member base built from normal traffic, with points accumulating against real purchasesEnrolment needs four to six weeks of ordinary traffic before the base is worth marketing to
Early NovemberFirst redemptions happening at scale, plus a members-only early-access momentRedemption before the sale is what converts a member into a November repeat buyer
November 27 to 30Members segmented and messaged separately from discount-led trafficThe two groups have different economics and should not receive the same offer
December and JanuaryPeak-season joiners carried into a second purchaseThis is where the 20% figure is manufactured for next year

There are roughly 11 weeks between the middle of September and Black Friday. The minimum runway for the first two steps alone is about six weeks, which leaves five for earning and redemption to do their work. That is enough. It is not generous, and it gets smaller every week the decision waits.

If the honest answer is that nothing will be live before October, the plan does not collapse, it changes shape. You stop expecting loyalty to carry November revenue and start using November to build the base that carries next year, which is a legitimate strategy as long as it is chosen rather than discovered on November 20. The one option that does not work is treating a four-week loyalty sprint as a substitute for a three-month one.

How Gameball helps

Gameball runs loyalty, gamification, referrals and promotions on one platform, so the points a customer earns in September are the same balance that moves them in November, and marketing automation reaches members on the mobile surface where 70% of peak-season sales happen. Analytics and intelligence separates loyalty-driven revenue from discount-driven revenue so you can see which fifth of November actually protected margin, and retail and ecommerce teams typically go live in four to six weeks. If you want to see what a head start looks like against your own numbers, book a demo and we will map the runway from today to November 27.

Frequently asked questions

When should BFCM preparation start?

The offer side of BFCM preparation can start in October, but the loyalty side needs to start by September. Integration and configuration take two to six weeks, enrolment needs four to six weeks of normal traffic, and members then need a few purchase cycles to earn and redeem. Counting backwards from November 27, mid-September is the last comfortable start date.

Why does loyalty have a lead time at all?

Because three of its four steps run on customer time, not project time. You can install a platform quickly, but you cannot accelerate how fast shoppers browse, buy, accumulate points and redeem them. A member who has never redeemed behaves like a non-member during a sale, so the redemption has to happen before November for it to change November.

What percentage of Black Friday orders come from loyalty members?

In Gameball's network during Black Friday 2025, 20% of November orders came from customers who had already redeemed a reward earlier in the year. That is a fifth of peak-season revenue converting without a steep discount, and it is first-party network data covering $1 billion in order value across 75+ countries.

Is it too late to launch a loyalty program before Black Friday 2026?

In mid-September, no, but the margin for delay is gone. There are about 11 weeks to November 27 and the minimum runway for going live and building a member base is roughly six of them. Starting in October is still worth doing, provided you treat November as base-building for next year rather than a revenue lever for this one.

Does a loyalty program actually protect margin during a discount event?

It shifts where the incentive is paid. A Black Friday discount gives away margin at the moment of sale to a price-led shopper. A loyalty redemption was funded earlier by purchases that already happened, and it goes to a customer who is measurably more likely to return. Harvard Business Review, citing Bain, puts retention at five to 25 times cheaper than acquisition.

Which day of BFCM weekend matters most?

Not necessarily the Friday. In Gameball's network in 2025 the single biggest day was Sunday, November 30, with 1.5 million orders in 24 hours, 6.3x the same day the year before. Plan inventory, messaging and support capacity across the full four-day window rather than front-loading everything onto Black Friday itself.

How do I tell loyalty-driven revenue from discount-driven revenue?

Tag orders by whether the customer was an enrolled member with a prior redemption before the sale period began, then compare contribution margin, not revenue, between the two groups. To avoid measuring self-selection, hold back a randomised 5% to 10% of eligible customers from enrolment prompts and compare over 90 days.
